Tankless water heater goes hot and cold? Track the pattern first

A cold burst after you restart a shower is different from temperature swings during steady use. That detail can save a lot of guesswork.

The shower starts hot, turns cold for a few seconds, then warms again. Or it stays comfortable until someone opens another faucet. Both get described as "the tankless unit can't keep up," but they point to different questions. Before changing settings or booking a replacement, write down exactly when the temperature changes.

Stop if the water is dangerously hot

Do not keep testing water that can scald, open the heater cabinet, adjust gas components, change internal switches, or work on wiring or venting. Leave a unit off if it shows a gas odor, combustion warning, leak near electrical parts, or repeated safety error. Move away from a gas odor and contact the gas utility or emergency services from a safe location.

Cold water only at the beginning
Cooled water in the pipe must reach the fixture before newly heated water arrives.
Time the wait at the nearest and farthest fixtures. This is usually a delivery-distance question, not a temperature swing.
Brief cold burst after stop and restart
Hot water left in the pipe can be followed by a small section of cooler water while the heater starts another cycle. This is commonly called a cold-water sandwich.
Note whether it follows a short pause, such as turning the shower off while soaping up.
Repeated hot-cold cycling during steady use
Flow may be dropping below the unit's operating threshold, or a restriction, crossover, control, maintenance, or equipment problem may be interrupting output.
Compare one fixture at a normal flow with several fixtures. Record the display and any error code without opening the cabinet.
Temperature drops when another fixture opens
Combined demand or the required temperature rise may exceed what the unit can deliver at that moment.
List every running shower, faucet, dishwasher, and washer when the change occurs.
One shower changes, other taps do not
The shower valve, cartridge, flow restrictor, or fixture may be part of the problem.
Compare the same test at a sink and another shower. A fixture-specific result belongs in the service notes.

The two-minute observation test

Choose one fixture, keep children away from the test, and use a comfortable setting rather than turning the heater or faucet to maximum. Stop immediately if the water becomes unsafe.

  1. Start with one normal-flow fixture. Time how long it takes to warm and whether it stays steady for two minutes.
  2. Repeat at a different fixture. Note whether the problem follows the whole house or only one shower or faucet.
  3. Write down the display. Record the set temperature and any error code. Do not clear repeated codes just to keep the unit running.
  4. Record the trigger. Did the swing follow a short stop, a low-flow faucet setting, another appliance starting, or several fixtures running?
  5. Check the service history. Find the model number, last maintenance date, and whether a recirculation system is installed.

Why low flow can feel like a failed heater

A tankless unit must detect enough water flow before it fires or energizes. Rinnai's homeowner FAQ notes that its units shut off when flow falls below the model's operating threshold. A low-flow showerhead, a faucet mixed heavily toward cold, debris at a fixture, a restricted inlet filter, or scale can reduce the hot-water flow the unit sees.

That does not mean every low-flow symptom has the same fix. The minimum activation rate varies by model and operating conditions. Look up the exact model's manual and give the service provider the fixture pattern. Do not remove flow restrictors or take apart the heater as a blanket solution; either move can waste water, affect fixture performance, or hide the actual fault.

Utah winter can expose a sizing problem

Tankless capacity depends on flow and temperature rise. When incoming water is colder, the unit must add more heat to reach the same shower temperature. A system that supports two simultaneous showers in warmer weather may deliver less flow during a Wasatch Front cold spell.

Watch for a seasonal pattern and gather the exact model number. Then ask the installer for the manufacturer's flow table at a realistic winter temperature rise rather than relying on the largest gallons-per-minute number on the product page. Recirculation can help, but it needs the right setup

Recirculation is often sold as a cure for every wait or cold burst. It can shorten the wait for hot water and some systems use a small buffer tank to reduce cold-water sandwich behavior. Navien, for example, describes its ComfortFlow system as a buffer tank, pump, and controls designed to address low-flow and cold-water sandwich complaints.

The details matter. A dedicated return line behaves differently from a crossover valve that uses the cold line. Control schedules, pump compatibility, check valves, pipe layout, and the heater's approved configuration all affect results. If the cold tap turns warm or the problem began after recirculation work, tell the technician. Do not change internal dip switches or pump controls without the model manual and a qualified installer.
